We sat down with owner and operator Brian Deignan of Validation Ale, who brought his background in startup tech and market validation to the brewing industry. The result is a radically innovative, customer-centric model that has allowed the brewery to thrive where others are struggling.

The "Validation" Concept: A Real-Time Beer Leaderboard

The core of Validation Ale’s success is its unique system of perpetual competition. Instead of brewing what they think is best, they brew what the customer actually buys.

The tap list is divided into seven categories (lights, hoppies, hazies, darks, etc.). In each category, a validated beer (the current champion) competes directly against a vying beer (the challenger).

  • The Rules: The vying beer must outsell the validated beer in live sales.

  • The Outcome: If the challenger wins, it takes the validated spot, and the previous champion is kicked out. This forces the team to constantly innovate new recipes and ensures the menu is always a true reflection of customer demand.

This qualitative data-driven approach is a brilliant example of trusting the metrics over subjective staff opinions—a practice that Brian refined during his years building global sales teams in tech.

Operational Excellence: Small Batches, Big Results

To support this model, Validation Ale runs an incredibly efficient operation:

  • Testing: They use a small five-barrel system for all vying beers (untested recipes).

  • Scaling: Once a beer becomes a validated champion, it graduates to the larger 20-barrel fermenter and logger tanks.

This layered approach reduces the risk of committing to a massive batch of an unproven product, allowing them to experiment with home-brewer submissions and unique styles without fear of wasted resources.

Diversification and Efficiency: Beyond the Beer

Brian’s data-first mindset extends to every part of the business:

  • Food as a Growth Driver: An analysis of other breweries showed that those with food sold significantly more beer per customer. Brian’s immediate decision? Set up a full commercial kitchen to become a bonafide restaurant with a killer food menu.

  • The Spirits Loophole: Instead of spending a half-million dollars on a liquor license, Brian researched California code and found a legal loophole allowing him to become a licensed distiller. This not only lets them make their own products (vodka, gin, whiskey, agave) but also serve other brands' liquor.

  • Draft Cocktails: To maintain operational efficiency, Validation Ale avoids the high cost and labor of traditional mixology by serving four highly complex, proprietary signature cocktails on draft. This allows beer-pouring staff to quickly and efficiently serve a delicious, consistent cocktail, making the bar a "something for everybody" destination.

  • Adapting to a New Generation: Recognizing that younger generations are drinking less, they launched an electrolyte-heavy, 2.5% ABV sparkling fizzy water—a "light beer" alternative that offers a social drinking experience with a health-conscious twist.


The Future: Being a “Yes Guy” in a Challenging Market

The craft beer industry faces major headwinds: consumer spending is down, and ingredient and labor costs are up 30%. Brian’s strategy to survive is two-fold: Adaptation and Quality.

He focuses on three "products": high-quality food, high-quality beverages, and outstanding customer service. This commitment has earned Validation Ale the highest rating among restaurants and breweries in Santa Barbara.
